Most advisors sell hours and slideware, and leave you to connect them to the thesis. We start from the thesis. Every engagement begins with a single document: what does the exit narrative require of AI, data, and IT?

We define what done looks like before we start, and scope the work tightly to it. We know the priorities, you see the trade-offs, and nothing runs without a reason tied to value. That alignment is the work.


Three principles

Write everything down. Decisions, context, and rationale live in a shared, living decision record so they compound across the hold period instead of evaporating with turnover. The next operator inherits a knowledge base, not a blank slate.

Run like operators. We embed with your team. We do not deliver decks, we deliver running systems with someone accountable. Senior practitioners on every engagement. No bait-and-switch to junior staff.

Intelligence on top, not instead. AI is a force multiplier for people who already know the business. We wire it into existing workflows where it compounds. We do not replace process with hallucination: human approval gates and audit logs are built into every system we put in production.


How we deliver

We size the build to the problem. We build proofs of concept and right-sized production systems ourselves. Larger builds run through a vetted network of AI delivery vendors - a network built from firms we have worked with, not a broker list.

Either way, Cold Iron Labs stays in the architect's seat. We select the vendor, design the solution, direct the work, and answer for the outcome and the ROI. You get one accountable firm, not a handoff.

The operating plan

Day 1: briefing. Day 30: diligence findings. Day 90: the operating plan, ready for board approval. From there we run the plan and leave a trained team behind.

Every engagement is structured around three milestones: understand, build, hand off. The handoff is not a deliverable drop. It is an operating capability with a team that owns it.


Why PE portfolio companies

The hold period is the best forcing function in enterprise technology. You have a defined timeline, a clear thesis, and real accountability to an exit multiple. Vague digital transformation initiatives do not survive that scrutiny.
